Third-quarter 2026 revenue was $3.77 billion, up 53.7% from $2.45 billion, of which 46.3 points were same-store and 7.4 points came from the Boys Electrical, Hunt, Feyen Zylstra, Meisner and a Texas modular company. Gross profit was $934.5 million, 24.8% of revenue, the same as a year earlier and below the June quarter's 25.9%; selling, general and administrative expense was $314.2 million, 8.3% of revenue; operating income was $624.6 million, a 16.6% margin, against $378.9 million. Net income was $489.0 million, or $13.91 per diluted share, against $8.25, with 35.15 million diluted shares. Revenue recognised from earlier periods' estimate changes added 4.5% to revenue, against 4.0% a year earlier and about 7.7% in the June quarter; over nine months 6.6% against 4.6%. Operating cash flow was $1.01 billion in the quarter and $2.54 billion in nine months, of which $1.13 billion came from the rise in billings in excess of costs; nine months of capital spending was $499.4 million, 5.0% of revenue.
against this
  • Gross margin fell 1.1 points from the June quarter as the estimate contribution fell from about 7.7% to 4.5% of revenue; the margin held its year-earlier level, not its June high, and the quarter's $15.5 million of unrecurring revenue in the 2025 comparison cuts the other way.
  • Nine-month operating cash flow of $2.54 billion is 1.9 times net income of $1.30 billion, and $1.13 billion of the gap is customer prepayments the finance chief says will revert.

For the quarter ended June 30, 2026 Comfort Systems reported revenue of $3,265,656 thousand, an increase of 50.3%, of which 43.8 percentage points was same-store and 6.5 points came from the Hunt, Feyen Zylstra and Meisner acquisitions. Gross profit was $844 million or 25.9% of revenue against 23.5% a year earlier; selling, general and administrative expense fell from 9.7% to 8.8% of revenue; operating income rose 86% to $557,966 thousand, a margin of 17.1% against 13.8%; and net income was $441.6 million, or $12.53 per diluted share, against $6.53, an increase of 92%. Mechanical segment gross margin was 25.6% against 22.9% and Electrical 26.4% against 25.3%.
against this

The tagged GAAP segment operating margins run the other way from the gross margins: Mechanical at 18.6% and Electrical at 15.9% in the same quarter, so the Electrical segment earns the better gross margin and the worse operating margin, and carries more overhead per dollar. More importantly, the chief financial officer disclosed on the same day that first-quarter gross margin included gains he called 'outside the scope of the ordinary', so the sequential comparison the release invites - 26.3% down to 25.9% - is not the like-for-like one; his own restated comparison is 25.2% up to 25.9%.

At a reference price of $1,658.91, the close of September 25, 2026, Comfort Systems trades at 30.8 times trailing enterprise value to operating profit, against a filed-peer median of 17.6 - EMCOR at 17.6, MYR Group at 20.2 and Limbach at 16.8 - making it the dearest of the four comparable members on that metric and on enterprise value to EBITDA, price to earnings, price to sales, price to book and price to tangible book. Against its own six-year history it trades at 40.8 times earnings versus a prior median of 23.9, 29.0 times EBITDA versus 15.4, and 5.20 times sales versus 1.29. The single exception is price to free cash flow, at 27.0 against a peer median of 23.6, where it ranks third of four. At the September 9 review the same figures read $1,648.47, 30.6 times operating profit and a median of 17.9: the price is 0.6% higher and the standing relative to the peer set is unchanged.
against this

Every one of these multiples is struck against a company whose return on invested capital is 38.8% against a peer median of 17.9% and its own six-year median of 19.5%, and whose trailing revenue grew 46.1% against a peer median of 18.9%. A multiple that has roughly doubled against a return on capital that has roughly doubled is not prima facie irrational, and the price-to-sales ratio at 4.0 times its own history overstates the change because the margin on those sales also doubled. The exception cuts the other way rather than defending the price: the one metric on which Comfort Systems looks reasonable is the one struck on a cash flow its chief financial officer has said reverts to net income.

Billings in excess of costs and estimated earnings and deferred revenue - cash customers have paid Comfort Systems for work not yet performed - stood at $3,872,012 thousand at September 30, 2026, against $3,231,104 thousand at June 30, 2026 and $2,120,262 thousand at December 31, 2025, an increase of $640,908 thousand in the quarter and $1,751,750 thousand in nine months. Total stockholders' equity at September 30 was $3,335,243 thousand, derived as total assets of $9,805,283 thousand less total liabilities of $6,470,040 thousand, so the float is now 116% of equity, against 100% at June 30. Operating cash flow for nine months was $2.54 billion, of which $1.13 billion was the change in billings in excess of costs and deferred revenue. Costs and estimated earnings in excess of billings - the reverse position, where the company has funded work not yet billed - was $159,328 thousand. On the October 23 call the chief financial officer said the quarter's cash flow benefited from 'advantageous payment terms, and favorable collections from large technology customers' and from $166 million of income tax payments deferred to the fourth quarter; free cash flow in the quarter was $86 million after more than $100 million of prefabrication capital spending, and about $2 billion year to date.
against this

The float is a genuine competitive fact and not merely an accounting one - the president reads it as evidence that customers 'value locking up our capacity right now' - and a contractor whose customers prepay is in a stronger position than one financing its own work in progress, which the $159.3 million reverse balance shows Comfort Systems barely does. The qualification is what it does to the return figures rather than to the business: a 38.8% return on invested capital is struck on a capital base that customers have very largely funded, and the increase in the float over nine months is 69% of the operating cash flow for those nine months. It is not a reserve, it is work owed.

  1. 2026-10-22editedRe-struck to the September 30 balance sheet in the Q3 10-Q (S22): the float rose a second quarter, to $3.87 billion, and now exceeds equity.
  2. 2026-10-23editedThe October 23 call attributed part of the quarter's cash to payment terms, collections and a tax deferral, and gave the quarter's free cash flow.

Comfort Systems reported operating cash flow of $1,139,426 thousand in the June 2026 quarter against $252,495 thousand a year earlier, and free cash flow of $998 million, on net income of $441.6 million - a conversion of about 2.5 times. Asked what that implied for cash flow prospects, the chief financial officer replied: 'That is a really extraordinary number, like 2.5x our earnings, right? And over time, our cash flow will match our net income plus a little because we do have some noncash expenses.' He attributed roughly a third of the excess to advanced cash, saying 'we received a lot of orders, and we were able to fill a percentage of those orders far ahead of when we would actually incur the cost to do the work', and the rest to payment terms and job performance.
against this

This is management telling the market not to extrapolate its best number, which is candour rather than weakness, and the same executive noted the company has converted above net income 'for years'. But the guidance is explicit and it is the one forward statement that bears directly on the valuation: the free-cash-flow multiple of 26.2 is the only metric on which this company is not the dearest of its filed peers, and it is struck on a cash flow its own chief financial officer has said will fall back to roughly net income. On trailing earnings the same price is 39.6 times.

Comfort Systems' return on invested capital was 38.8% on a trailing twelve-month basis against a filed-peer median of 17.9% - EMCOR 26.4%, MYR Group 17.9%, Limbach 12.1% - and against its own six-year prior median of 19.5%. Return on equity was 53.6% against a peer median of 24.2%. Trailing operating margin was 16.5% against a peer median of 5.7%, and gross margin 25.7% against 19.7%. Trailing revenue growth was 46.1% against a peer median of 18.9%. Every one of the four cohort members passed the filed-versus-vendor operating-margin check, the largest gap being EMCOR's at 0.23 percentage points, so no member was withheld from any metric. One caution travels with the cohort figure and not with the subject's: between August 24 and September 9, 2026, with no intervening filing by EMCOR, the vendor moved EMCOR's trailing return on invested capital from 13.8% to 26.4%, which lifted the cohort median from 13.8% to 17.9% and the cohort maximum from 17.9% to 26.4%. The subject's own 38.8% did not move and remains the highest of the four either way; the size of the gap it is highest by is a vendor number that changed by 12.6 percentage points in sixteen days.
against this

The return figures are the strongest evidence in the file and they carry the qualification in C10: invested capital is small because customers funded it. Billings in excess of costs of $3,231,104 thousand is almost exactly equal to total stockholders' equity of $3,217,269 thousand, so a dollar of customer prepayment sits behind every dollar of book equity. That does not make the return false - the cash is real and it is deployed - but it does mean the denominator shrinks when the float stops growing, and the return is a function of the growth rate as much as of the margin.

Revenue recognised from performance obligations partially satisfied in a previous period - upward revisions to earlier cost estimates - positively impacted Comfort Systems' revenue by 3.9% in 2025, 2.3% in 2024 and 1.3% in 2023. An analyst put it to the chief financial officer on the July 2026 call that the 10-Q showed changes in estimates positively impacting second-quarter revenue by around 7.7%, close to double the prior year's impact, and he did not dispute the figure. He replied that such net gains have occurred 'every single year ever' since he became chief financial officer in 2005, that 'they're bigger this quarter than usual', and that in the first quarter the company 'identified $43 million of gains that were kind of even outside the scope of the ordinary gains'. The September 2026 10-Q shows the contribution fell to 4.5% of third-quarter revenue against 4.0% a year earlier, and 6.6% over nine months against 4.6%.
against this

The chief financial officer's defence is substantive rather than evasive and deserves weight: a percentage-of-completion contractor that never booked net favourable revisions would be systematically under-accruing risk, and he says the revisions have been positive every year for two decades. He also gives a mechanical reason for the increase - 'the number of jobs we have over $40 million or $100 million counsels us to not rush to recognize revenue on things that aren't finished', so bigger jobs mean more conservatism at the start and larger releases at the end. Against that: the contribution rose every year of the annual series, from 1.3% to 2.3% to 3.9%, and to roughly 7.7% in the June quarter. The September quarter's 4.5% is the first fall, back near a year earlier's 4.0%, and the nine-month 6.6% is still above any full year.

  1. 2026-10-22editedQ3 2026 10-Q (S22) added: the estimate contribution fell from about 7.7% to 4.5% of quarterly revenue; the counter-evidence now records the first fall.

Comfort Systems USA is a national provider of mechanical and electrical installation, renovation, maintenance, repair and replacement services. Its mechanical business installs heating, ventilation and air conditioning systems, plumbing, piping and controls; its electrical business installs wiring and power distribution. It reports two segments, Mechanical and Electrical, and serves commercial, industrial and institutional markets, performing most of its work in technology, manufacturing, healthcare, education, government, office and retail facilities. It operates 206 locations in 150 cities with more than 25,000 employees, and holds a stated strategy to 'Excel at Modular and Off-Site Construction', which it defines as 'the ability to build superior quality plants and systems away from the construction site'.

C14טענת ההנהלהhigh confidence
Comfort Systems had more than 3.5 million square feet of building capacity dedicated to modular at June 30, 2026, expects more than 4 million square feet in production by the end of 2026 and approximately 5 million square feet by late summer 2027. Capital expenditure is guided to approximately 5% of revenue for the full year and was $141,364 thousand in the June quarter against $31,273 thousand a year earlier. Asked whether the expansion from 4 to 5 million square feet was for current major customers or reserved for others, the president answered 'For current customers', and confirmed it when the question was repeated. He also said 'we're not going to invest in buildings just on speculation. We expand when customers provide us meaningful multiyear commitments.' The company reported progress 'expanding our customer base, including with frontier labs and colocation providers', which the president described as 'some pilot contracts, just small contracts'. On the October 23 call management said modular capacity should reach about 6 million square feet by the end of 2027, up from about 5 million by late summer 2027 on the July call, that it is built for current programmatic customers, and that frontier-lab and colocation-provider work is not yet on programmatic terms.
against this

The discipline is real and is the opposite of the speculative capacity race that usually ends a construction cycle: capital goes in only against commitments, and the chief financial officer says paybacks have been 'within a year or two'. The cost is concentration. The expansion is entirely for existing customers on the president's own account, so the capital being spent deepens a customer base already carrying one name at 12.8% of revenue and one sector at 58.7%, and the diversification that would offset it exists only as pilot contracts nobody has sized.

  1. 2026-10-23editedThe October 23 call raised the 2027 modular capacity and said it is built against existing customers' commitments.

Comfort Systems disaggregates revenue by construction type as well as by customer. In the first half of 2026 construction accounted for 90% of revenue, split between new buildings at 75% and existing-building construction at 15%, with service at 10%. Modular was 17% of revenue year to date. Service revenue grew 7% and runs on agreements which 'usually have terms of one or more years, with automatic annual renewals, and frequently include 30- to 60-day cancellation notice periods'.

C30עובדהhigh confidence
The part of Comfort Systems' revenue that is contracted and recurring is small and barely growing. The company's own August 2026 investor presentation puts the service maintenance base at $185 million at the June 2026 quarter, against $182 million for 2025, $174 million for 2024 and $111 million for 2016 - a rise of 1.6% over the six months in which total revenue grew 53.1%, and of 66.7% over the ten years in which revenue grew from $1,634,340 thousand to a run rate the same presentation states as 'approximately $11.0+ billion'. The 2025 annual report says those agreements 'usually have terms of one or more years, with automatic annual renewals, and frequently include 30- to 60-day cancellation notice periods', and that because they are generally one-year renewable the company applies the practical expedient that excludes them from remaining performance obligations - so none of the $14.06 billion backlog is service maintenance. On the same presentation's year-to-date 2026 split, service and maintenance was 6% of revenue and service projects a further 5%.
against this

The maintenance base is a contract-value figure and service revenue is larger than it: the same presentation puts service and maintenance at 6% of year-to-date revenue, which on a $12 billion annualised run rate is roughly $720 million, because a maintenance agreement generates call-out and time-and-materials work beyond its contracted value. The base is also not the only thing a second source cannot take - existing-building construction was 15% of year-to-date revenue and is performed inside occupied buildings, and every modular module still has to be craned, connected and commissioned on site by licensed trades. The finding is one of size rather than of direction: the portion of this business that renews without being re-won each year is $185 million, and it is growing at about a thirtieth of the rate of the portion that must be.

Backlog at September 30, 2026 was $17.81 billion, against $14.06 billion at June 30, 2026, $11.94 billion at December 31, 2025 and $9.38 billion at September 30, 2025 - up 26.7% in the quarter and 90.0% in a year, of which $8.01 billion, or 85.4%, was same-store; on the release's own same-store basis backlog rose from $9.38 billion to $17.39 billion. Mechanical was $12.20 billion (68.5%) and Electrical $5.61 billion (31.5%). The quarter's same-store increase of $3.67 billion came mostly from the technology sector: the Texas electrical operation ($1.51 billion), the large Texas modular operation ($978.1 million), one Virginia operation ($583.4 million) and one other Texas operation ($505.7 million). The company defines backlog as 'revenue still to be recognized under contracted or committed installation and replacement project work'. At the June call the chief financial officer said modular bookings were $510 million in the June quarter and that most of the construction-side backlog burns 'in the next 18 to 24 months'.
against this

Backlog is not contracted revenue. The company's own risk factors state that 'our backlog is subject to unexpected adjustments, cancellations and scope reductions and, therefore, may not be a reliable indicator of our future earnings', and separately that 'projects are cancelled, delayed or modified due to customer, industry or macroeconomic conditions'. Backlog of $17.81 billion is now about 1.4 times trailing twelve-month revenue of about $12.5 billion; the change is the growth rate rather than the coverage, and four operations account for the whole sequential rise.

Vanguard at 12.21%, BlackRock at 8.3% and FMR at 5.4% were the holders above 5%. There is one class of common stock.

Comfort Systems' annual bonus pays mainly on a corporate financial incentive split 70% to earnings per share and 30% to free cash flow, with a smaller individual part (10% of salary at target) that includes safety. Long-term awards are half time-vesting RSUs and half PSUs earned on three-year average EPS against goals and relative total shareholder return against 15 contractors and engineers. 2025 paid 200% on both: EPS of $28.88 against a $15.75 target and $20.50 maximum, free cash flow of $1.04 billion against a $302.0 million target; the 2023-2025 PSUs also paid 200%. From 2026 PSUs are share-denominated with revised conditions still on EPS and TSR.
against this

The 2025 targets sat close to 2024's results (EPS of $14.60, C02), so a maximum payout says more about how low the bar was set in a boom than about stretch; nothing in the plan pays on return on capital or on backlog quality, and EPS rewards the estimate revisions C08 records.

Insider activity in Comfort Systems over the 365 days to September 26, 2026 comprised 45 Form 4 transactions with zero open-market purchases and 30 open-market sales, the remainder being grants, vestings, tax withholding and gifts. The largest is new since this thesis was written: chief executive Brian E. Lane sold 16,024 shares at $1,608.21 on August 26, 2026 - about $25.8 million, and 9.9% of the 161,089 shares he held before it, leaving 145,065. He had already sold 11,113 shares on May 6, 2026. Chief financial officer William George III sold 2,554 shares at $1,859.65 on August 17, and director Franklin Myers sold 3,500 at $1,690.47 on August 10 and 4,000 at $1,693.92 on August 11. Every Form 4 filed since May 2026 carries the Rule 10b5-1 affirmative-defence box unchecked, so none of these sales was made under a pre-arranged trading plan, and the June 2026 Form 10-Q states that no director or officer adopted or terminated any trading arrangement during the quarter.
against this

Officers and directors of a company whose shares have risen 133% in a year sell for reasons that have nothing to do with a view, and none of these filings names one. The discretionary point cuts both ways: a company with no 10b5-1 plans in place has no scheduled selling either, so its insiders can only ever sell in an open window, and the August sales cluster in the window after the July results exactly as compensation-driven selling would. What makes the pattern worth recording is the asymmetry rather than any one trade: 45 transactions, 30 open-market sales and not a single open-market purchase, through a 20% fall from the high that the company's own results have given no reason for. Nobody inside bought the decline, and the chief executive sold a tenth of his stake into it two days after the reference price this thesis was first struck at.

  1. 2026-09-26editedRe-counted on the research pack refreshed 2026-09-26: the 365-day window now runs from October 2025, so three older sales rolled out (48 transactions and 33 sales to 45 and 30); no Form 4 has been filed since August 27 and there is still no open-market purchase. The earlier text called the 48 transaction rows 'filings'; they are transactions.

Comfort Systems' own annual report describes its industry as offering no structural protection. Its competition section states that 'the mechanical and electrical contracting industries are highly competitive and consist of thousands of local and regional companies'. Its risk factors state that 'the markets we serve are highly fragmented and competitive', that 'a large portion of our work is awarded through a bid process' and 'consequently, price is often the principal factor in determining which contractor is selected', and - in the discussion of operating unit management - refer to 'the high degree of competition and low barriers to entry in most of our markets'. The advantages it does claim are scale-based: 'the relative size and strength of our Balance Sheet and surety relationships, as compared to most companies in our industry, represent competitive advantages for us', and it expects 'price competition to continue as local and regional industry participants compete for customers'.
against this

A risk-factor section is written to disclose risk and will always describe an industry at its least flattering, so this is not a neutral account. The offsetting evidence is that the description has not changed while the margin has: the same low-barrier language appeared in prior years, and gross margin still went from 19.0% to 25.9%. That gap is what the moat block has to explain, and it is why the mechanism is recorded as scale showing up in pricing rather than as anything structural.

Comfort Systems' revenue and margin over three years: revenue of $5,206,760 thousand in 2023, $7,027,476 thousand in 2024 and $9,101,641 thousand in 2025; gross margin of 19.0%, 21.0% and 24.1%; operating margin of 8.0%, 10.7% and 14.4%. In the June 2026 quarter gross margin reached 25.9% and operating margin 17.1%. The Mechanical segment produced $6,673,745 thousand of 2025 revenue, 73.3% of the total, and the Electrical segment $2,427,896 thousand, 26.7%, with Electrical revenue growing 61.9% in the year against Mechanical's 20.7%.
against this

A gross margin that rises 690 basis points in ten quarters in an industry the same filing calls price-competitive with low barriers to entry deserves more suspicion than the company invites. Management attributes it to volume leverage and 'improved execution in our operations', and the largest single named contributor in 2025 was $124.3 million of 'improvements in project execution at our Texas modular operation' - which is real, and is also the operation whose estimates C08 shows are being revised upward at an accelerating rate.

EMCOR Group's own annual report names Comfort Systems as a competitor and independently describes the industry as low-barrier. It states: 'Within our mechanical services division, we compete with entities such as APi Group Corporation, Comfort Systems USA, Inc., and Service Logic LLC, as well as Carrier Global Corporation and Trane Technologies plc.' On barriers it states: 'relatively few barriers exist to prevent entry into the electrical and mechanical construction services industry.' It claims for itself the same advantages Comfort Systems claims: 'our financial position, operating results, access to bank credit and surety bonding, technical expertise including prefabrication, VDC, and BIM capabilities, and safety record, among other factors, give us an advantage over many of our competitors.' EMCOR's 2025 revenue was $16.99 billion against Comfort Systems' $9.10 billion, and its United States mechanical construction segment earned a 12.8% operating margin in 2025.
against this

EMCOR is describing itself as much as the industry, and a competitor's claim to advantage is no more disinterested than the subject's. What makes it evidence is the agreement across two adversarial filings on the point that hurts both: neither claims a structural barrier, and both locate their edge in the same four places. The reading that cuts the other way is scale-dependent - EMCOR is nearly twice the size on revenue and earns 12.8% at the segment level against Comfort Systems' 17.1% at the company level, so if scale alone conferred the margin the ranking would run the other way. Something other than size is doing the work, and the candidate is the modular mix.

Asked about competitive change on the modular side, Comfort Systems' chief financial officer said on the July 2026 call: 'There are a handful of other companies building, in most cases, the product that we co-designed with our customers. We don't really - I'd say some of them are so new at it that I don't think it's - we have feedback. But I can say this, which is our customers are not inducing other people to build this to replace us. They're inducing other people to build this because they want more than we'll build. And we've never really thought we'd be the only company in the world doing complex modular. We just want to be the best and keep a lead - keep our - earn a lead in that.' The September 2026 10-Q shows the large Texas modular operation's backlog rose $978.1 million in the quarter and $2.72 billion in a year, and its revenue by $177.8 million in the quarter.
against this

The benign reading is management's own and is plausible on the numbers: if customers are seeding second sources because demand exceeds what Comfort Systems will build, that is a statement about the size of the market rather than about the company's position in it, and it is consistent with a backlog up 73%. The uncomfortable half is in the same sentence and management does not dismiss it either: the product was 'co-designed with our customers', so the design does not belong to Comfort Systems, and the buyer is choosing who else builds it. A capability the customer can transfer is a lead, which is what the executive calls it, rather than a moat.

  1. 2026-10-22editedQ3 2026 10-Q (S22) added: modular backlog rose $978.1 million in the quarter, which is the volume the July remark about customers wanting more than Comfort Systems will build would predict; the quote itself is unchanged.

United States Census Bureau value-put-in-place data show private data-centre construction at $37,222 million in the seven months to July 2026 against $27,608 million in the same period of 2025, an increase of 34.8%. In July 2026 alone the figure was $6,551 million against $4,133 million in July 2025, up 58.5%. The rate accelerated: on the six-month cut this thesis was first written against, the same series gave $30,367 million versus $23,475 million, or 29.4%, and June 2026 has since been revised up to leave $30,671 million for the half. Over the seven-month comparison total private construction fell 4.8% and private nonresidential fell 5.6%, from $457,029 million to $431,361 million. Within that, manufacturing construction fell 22.5%, from $129,282 million to $100,157 million; commercial fell 5.6%, health care 5.4% and education 2.6%; power rose 4.6%. Office as a whole rose 10.2%, but stripping the data-centre line out of it leaves $28,175 million against $31,715 million, a fall of 11.2%. Data centres are the only large nonresidential category growing, and the largest category outside them is shrinking four times as fast as nonresidential construction overall.
against this

Value put in place measures construction spending, not orders, so it records the build that has already been committed and is a lagging read on demand rather than a forward one - it would keep rising for some quarters after hyperscaler capital plans were cut. It is not seasonally adjusted at this level of detail, which is why the comparison is year-to-date against year-to-date rather than month against month, and the single-month figure carries a preliminary marker. The revision to June - up $304 million on the figure quoted in the first pass of this thesis - is a reminder that recent months move. The offsetting point is that this is exactly the property that makes the series useful against a company statement: it measures work actually done, by an agency with no position in the outcome, and it is the same series read twice sixteen days apart rather than a new one chosen because it agreed.

  1. 2026-09-26editedAdded the release's own same-store backlog figure ($13.70 billion at June 30, 2026, S02), which research.machine.demand quotes and had been citing to C26, a theme-returns claim; the figure was read from the Q2 2026 results release and agrees with the $5.58 billion same-store increase already here.
  2. 2026-10-22editedRe-struck to the September 30 backlog in the Q3 10-Q and release (S22, S23): $17.81 billion, up 26.7% in the quarter; the June figures are kept as the comparison.

Comfort Systems' 2025 annual report discloses customer concentration for the first time in the risk factors: 'A limited number of customers have in the past and may in the future account for a significant portion of our revenue. For example, in 2025, one customer represented approximately 12.8% of our consolidated revenue.' The customer is not named. Against 2025 revenue of $9,101,641 thousand that share is approximately $1.17 billion. The filing adds that 'one or more of our significant customers may reduce, fail to renew, or terminate their contracts with us in the future'.
against this

At 12.8% this is disclosed concentration rather than dependence, and it sits below the thresholds that would make a single customer existential. The reason it matters is the direction of travel around it: technology customers went from 45.0% of revenue in 2025 to 58.7% in the June 2026 quarter while this disclosure was being written, and the modular capacity expansion is committed to existing customers, so the 2026 figure is very unlikely to be lower. The company does not disclose customer concentration quarterly, so the next reading is a year away.

Per sales dollar, selling, general and administrative expense fell from 12.5 cents in 2020 to 9.7 in 2025 and 9.2 over the four quarters to June 2026; stock pay stayed near a quarter of a cent (0.24 in 2020 and 2025, 0.34 in the trailing year); capital spending rose from 0.8 cents to 1.7 in 2025 and 3.5 in the trailing year. Gross margin went from 19.1% to 24.1% and 25.7%, operating margin from 6.7% to 14.4% and 16.5%. The company tags no research and development or separate sales and marketing line.
against this

Capital spending is the cost that is growing faster than sales: $188.9 million of building purchases for modular in the first half of 2026 alone, and full-year capital spending guided to about 5% of revenue (C14), so part of the overhead leverage is being reinvested in factories.

historical · 2020 to the four quarters to June 30, 2026written 2026-10-04

  1. 2026-09-26editedAdded the release's own same-store backlog figure ($13.70 billion at June 30, 2026, S02), which research.machine.demand quotes and had been citing to C26, a theme-returns claim; the figure was read from the Q2 2026 results release and agrees with the $5.58 billion same-store increase already here.
  2. 2026-10-22editedRe-struck to the September 30 backlog in the Q3 10-Q and release (S22, S23): $17.81 billion, up 26.7% in the quarter; the June figures are kept as the comparison.

Sell-side consensus on Comfort Systems is 5 buy, 4 hold and no sells - a Buy. The company has beaten consensus earnings per share in each of the last eight quarters, most recently by 19.9% on July 23, 2026, and before that by 54.3%, 38.8% and 31.2%. Revenue beat consensus by 9.2% in the June quarter and by 19.7% in the March quarter. For both of the last two prints the filed GAAP diluted figure equals the reported actual exactly, so earnings-per-share adjustments were 0.00 - there are no add-backs between the number consensus is struck on and the number in the accounts. The September quarter was the ninth: adjusted earnings per share of $13.91 against $12.85, 8.2% above, and revenue 10.7% above the estimate. The consensus counts above are as of the September strike.
against this

Eight consecutive beats of that size say more about how badly the sell side models a percentage-of-completion contractor in an unprecedented demand environment than about the company, and a 54.3% surprise is a modelling failure rather than an achievement. The clean reading is the adjustment line: a company reporting no gap at all between its adjusted and its filed diluted earnings is unusual in this repo's coverage, where the same field has run to $3.80 a share, and it means the headline earnings this multiple is struck on are the audited ones.

  1. 2026-10-22editedAdded the October 22 print (8.2% EPS beat, the ninth in a row); the rating counts are not refreshed and stay as of the September strike.

Comfort Systems stopped buying its own shares for the first half of 2026, then restarted in the third quarter. Share repurchases were $8,232 thousand in the six months to June 30, 2026 against $111,290 thousand in the same period of 2025, but in the September quarter it bought 206,672 shares at an average of $1,649.54, about $340.9 million, which takes nine-month repurchases to $349.1 million including excise tax, at an average of $1,643.85. The count turned down: common shares outstanding were 34,994 thousand at September 30, 2026 against 35,200 thousand at June 30 and 35,272 thousand a year earlier. The programme is not exhausted: 666,914 shares remained authorised at September 30. Cash and cash equivalents rose to $2,158,027 thousand from $1,854,794 thousand of cash and short-term investments at June 30 and $981,898 thousand at December 31, 2025, so the purchase equalled about 18% of the June cash and about a third of the quarter's operating cash flow. Asked about capital deployment on the July 2026 call, the chief financial officer said the company continues 'to keep a sharp eye out for opportunities to buy stock' and that 'we like our stock better than we've ever liked it. We bought some year-to-date, but after the big purchases of last year, we've been a little slower at the first part of the year.' On the October 23 call the chief financial officer said the company has 'always bought our shares more aggressively when they dip', has used 15 to 20% of free cash flow on repurchases over time, and has returned $349 million year to date with about 212 thousand shares retired.
against this

The buyback came at an average of about $1,650 a share, near 31 times operating profit on the September strike, so it is a statement about the company's view of its own stock rather than about the float; and $341 million is a third of one quarter's operating cash flow, with cash still higher at $2.16 billion. The reading that survives is narrower than it was: management no longer treats the cash as untouchable, but a company that believed a $3.87 billion customer float was permanent capital would still have a much wider set of things to do with $2.16 billion.

  1. 2026-09-26editedCounter-evidence re-struck on the research pack refreshed 2026-09-26: the multiple the buyback would be struck at is now 30.8 times operating profit (C18) and the 252-session return 109.6% (C20), so the sentence says 'about 31 times' and 'more than doubled' rather than the September 9 figures. The claim itself is unchanged.
  2. 2026-10-22editedRe-struck to the Q3 2026 10-Q (S22): the company bought $340.9 million of stock in the quarter, the count fell 206 thousand, and the claim that it had all but stopped is retired in favour of the restart.
  3. 2026-10-23editedThe October 23 call stated the repurchase policy and year-to-date return, which sets what a continuing buyback means.

Comfort Systems' full-year 2026 guidance implies a sharp second-half deceleration. The chief financial officer said on the July call: 'Through 6 months, same-store revenue has grown 47%, and we estimate that 2026 same-store revenue growth will likely finish with a full year increase that is in the mid- to high 30% range.' An analyst put the arithmetic to him - that this implies second-half growth 'about high 20s range or even in the low 30s' - and he did not dispute it, replying that it is 'our best estimate', that 'we build it from the bottom up', and adding: 'we do have, in particular, in the fourth quarter, but some really, really heavy comparables coming up. So we will show a lot of growth. We'll continue to show a lot of growth. But it's - this level of growth against the comparables for the next two quarters and particularly in the fourth quarter is a whole different proposition than what you just saw.' The September quarter's same-store revenue grew 46.3%, well above the high-20s second-half pace this guidance implied, and 46.9% over nine months; the release gave no new full-year figure, and the call on October 23 is the next chance for one. On the October 23 call the chief financial officer said full-year 2026 same-store revenue should finish in the mid-40% range and estimated 2027 same-store revenue growth in the mid-20% range, so the deceleration this claim inferred is now management's own estimate, pushed into 2027.
against this

The company has a record of guiding below what it delivers - the chief financial officer said in the same answer 'we've been wrong in the conservative direction quite a bit', and the last eight quarters have beaten consensus earnings by between 19.9% and 54.3%, so a conservative full-year number is the house style rather than a warning. Against that, a deceleration from 47% to the high twenties is arithmetic rather than sentiment, the comparables that cause it are already fixed, and this is the only forward revenue number the company publishes.

  1. 2026-10-22editedTested against the September quarter (S22, S23): same-store growth of 46.3% ran well above the pace the July guidance implied for the second half; no updated guidance in the release.
  2. 2026-10-23editedThe October 23 call gave the full-year 2026 and 2027 same-store growth estimates this claim was waiting for.

On the October 23 2026 call management explained the sequential gross-margin step-down (24.8% against 25.9% in June): a higher share of equipment and materials in cost of sales (about 2 points above the first-half average, which the finance chief said he had raised only during the 2021 inflation), purchase-accounting adjustments on acquired jobs about $12 million higher than in June, and an electrical operation that is over half of that segment earning margins above average but below the thirties of the prior quarter; electrical gross margin was 24.3% against 26.2% a year earlier. He said jobs are early in their life, margin is recognised at 40 to 70% completion, and the company expects to be back at average margins in the first half of 2027. He declined to say margins will rise, and expects 2027 gross margin 'to continue in the strong ranges'. Backlog duration has lengthened to 18 to 24 months from about nine.
against this

Each reason is plausible and the finance chief cautioned against reading one quarter, but together they put the 24.8% inside the assumed 24% to 26% band only because the estimate contribution fell as well; a longer backlog also lengthens the time before a shortfall can show in the margin.

Comfort Systems' capital position and per-share record. Total debt was $49,555 thousand against cash and cash equivalents of $2,158,027 thousand at September 30, 2026 - a net cash position of about $2.11 billion, against over $1.8 billion at June 30. Shares outstanding were 34,994 thousand at September 30, down from 35,200 thousand at June 30; diluted shares were 35,152 thousand in the quarter against approximately 35.24 million in the June quarter and 35.78 million for full-year 2024, a reduction of about 1.8% from 2024. The quarterly dividend was raised on October 22 by $0.10 to $1.00 per share, payable November 23. The chief financial officer said in July that the company continues 'to keep a sharp eye out for opportunities to buy stock', and the company bought $340.9 million in the September quarter (C28). The company states it has 'generated positive free cash flow in each of the last 27 calendar years'.

C31עובדהhigh confidence
Craft labour scarcity, the condition the pricing story rests on, is measured independently by the Bureau of Labor Statistics and it tightened through 2026. Construction job openings rose from 201,000 in February 2026 to 326,000 in July 2026, and the openings rate from 2.4% to 3.8%, rising in each of the five months. At 3.8% the rate is the highest since August 2024 and sits in the 83rd percentile of the series since it began in December 2000. It is not at an extreme: the series peaked at 5.6% in March 2022, ran at 5.1% in December 2018 and April 2019, and was above 3.8% in five months of 2024. Average hourly earnings in construction rose from $40.53 in January 2026 to $41.66 in August 2026, or 2.8% over seven months.
against this

The series is noisy month to month - it printed 1.6% in December 2024 and 4.8% eleven months earlier - so a five-month run is a short trend, and it is measured over all of construction rather than over the mechanical and electrical trades this company competes for. The level also does not support the strongest version of the scarcity claim: at 3.8% the market is tighter than at any point since August 2024 and materially looser than in 2018, 2019 and 2022, so a reader told that labour is the binding constraint on the industry should know the constraint is not at a record. What the series does establish, and the company's own assertion cannot, is direction: this is tightening while the company is pricing as though it were.

Rank unchanged on every metric.

Technology customers were $1,114,382 thousand of Comfort Systems' revenue in 2023 (21.4%), $2,331,362 thousand in 2024 (33.2%) and $4,098,854 thousand in 2025 (45.0%). In the June 2026 quarter they were $1,917,354 thousand, or 58.7%, against 43.0% a year earlier, and $3,533,869 thousand or 57.6% across the first six months. The president stated on the July 2026 call that technology 'was 58% of our revenue, a substantial increase from 40% in the prior year' and that industrial customers, which include technology, accounted for 75% of first-half revenue. The 10-Q states that 'the increase in demand has been especially strong in the technology sector, particularly for data centers'.
against this

'Technology' is the company's own customer-type label and is broader than data centres - it takes in semiconductor fabrication and other high-technology manufacturing plants, and the company does not disaggregate it further. So the 58.7% figure is an upper bound on data-centre exposure rather than a measure of it, and the prize block treats it as a bound for exactly that reason. The direction is not in doubt: the 10-Q attributes the same-store increase specifically to data centres, and names the individual operations - Texas modular, Texas electrical, North Carolina, Indiana - where it landed.

The tariff treatment of the metals Comfort Systems installs changed under the thesis in April 2026 and the company has addressed it in one sentence. Proclamation 11021 of April 2, 2026 states that the section 232 duties 'apply to the full customs value of aluminum, steel, and copper articles and their derivatives, regardless of metal content', at 50% on articles made of those metals, 25% on derivative products predominantly composed of them and a temporarily-reduced 15% on a subset covering fixed industrial machinery and power equipment. A further proclamation of June 2026 extended the reduced 15% band to 'certain HVAC systems and components that are predominantly for residential use' - the one end market Comfort Systems does not serve, since it does no residential work. The company's only statement on the subject is in Item 3 of the June 2026 Form 10-Q: 'There is some market risk from fluctuations in the prices of certain commodities and materials due to tariffs or other macroeconomic factors. In many cases, these increased costs are recoverable, and we do not expect these potential cost increases to have a material impact on our results of operations.' The word 'tariff' appears nowhere in the second-quarter results release and nowhere in the July 2026 earnings call, and no analyst asked. The company discloses no imported content and no split of fixed-price against cost-reimbursable work, so the exposure cannot be sized from outside.
against this

The company is an installer rather than an importer: it buys equipment from domestic manufacturers, and the duty reaches it only through what those manufacturers pass on. Its own assessment is that costs are 'in many cases' recoverable and immaterial, and it has bid and delivered a 690-basis-point gross margin expansion through eighteen months in which metals tariffs were already rising, which is evidence against the alarming reading rather than for it. Against that: 'in many cases' is not all cases, the sentence is unquantified and identical in form to the one in the prior-year filing, and the mechanism bites specifically on fixed-price work bid before April 2026 that is still burning off a $14.06 billion backlog. Under the cost-to-cost method an unrecovered input increase lands as a downward revision to estimated profit on those jobs - the exact reverse of the upward revisions running at roughly 7.7% of revenue. Nothing here says that will happen; what it says is that a named mechanism moved, the only party who can size it has not, and the thesis assumed pass-through without writing the assumption down.

I determine that it is necessary and appropriate to modify the tariffs imposed pursuant to Proclamation 9704, as amended; Proclamation 9705, as amended; and Proclamation 10962 so that they apply to the full customs value of aluminum, steel, and copper articles and their derivatives, regardless of metal content.

the 2027 same-store growth estimate, the full-year 2026 estimate, the margin explanation, the cash-flow timing items, the 2027 modular capacity and the buyback philosophy
we expect full year same store revenue will also be in the mid-40% range. We estimate that our same store full year 2027 revenue will grow in the mid-20% range. [...] We currently expect that 2027 gross profit margins are likely to continue in the strong ranges that we have achieved in average over recent quarters. [...] we benefited from advantageous payment terms, and favorable collections from large technology customers. Our cash flow this quarter was also higher due to $166 million in income tax payments that we were able to defer until the fourth quarter of this year. [...] approximately 6 million square feet of capacity by the end of 27. [...] We have always bought our shares more aggressively when they dip.
